AI consultancy alternatives — a buyer's guide

AI consultancies cluster into four categories: boutique senior-team firms, talent networks, top-end strategy firms, and large system integrators. This page is the honest map — who each option is for, where each wins, and where each loses. With the in-house hire as the most honest contender by ROI math.

Die Alternativen, ehrlich eingeordnet

  • Stennir

    Für wen
Operations-heavy mid-market companies in the UAE and Saudi Arabia that want AI live in their operations with the governance plan, and may later want it run for them and their team trained, under one team.
    Wo es gewinnt
An audit that ranks five workflows with a payback case, one workflow live with real users in Arabic and English, managed AI operations after go-live, and training tied to the workflow. Written scope agreed on the call, governance included.
    Wo es verliert
If you have an internal team that wants to direct senior contractors hour-by-hour, the talent-network model fits that shape better.
  • Tribe AI

    Für wen
Buyers with an internal engineering team who need a vetted senior AI engineer for a defined window.
    Wo es gewinnt
Deep bench of vetted engineers, fast matching, flexible engagement shapes.
    Wo es verliert
You own scope, integration, and governance — the contracted engineer is delivery only.
  • The Big Four (Accenture Applied Intelligence, Deloitte AI Institute, PwC AI Lab, EY.ai)

    Für wen
Enterprises with procurement-led budgets and a preference for large system-integrator culture.
    Wo es gewinnt
Scale, established procurement processes, ability to staff hundreds of seats on a multi-year program.
    Wo es verliert
Slow, expensive per outcome shipped, low scope discipline, change-order culture.
  • McKinsey QuantumBlack / BCG X

    Für wen
C-suite buyers who want strategy first — a transformation roadmap before any code moves.
    Wo es gewinnt
Named partners, board-level credibility, deep industry knowledge.
    Wo es verliert
Strategy is the product. Implementation is downstream — usually a separate engagement (often with a system integrator).
  • Slalom AI practice / Thoughtworks AI

    Für wen
Mid-market and enterprise teams wanting hybrid strategy + delivery from a regional consultancy.
    Wo es gewinnt
Balanced strategy + engineering on one engagement, less procurement friction than the big four.
    Wo es verliert
Horizontal — less specialized per vertical than a boutique focused on your industry.
  • Caylent

    Für wen
Teams already aligned to the aws stack who want implementations against bedrock and aws ml services.
    Wo es gewinnt
Deep aws partnership, specialist depth on the aws AI stack.
    Wo es verliert
    Stack-aligned — less of a fit if you're multi-cloud or off-aws.
  • In-house hire (senior AI engineer)

    Für wen
Organizations with three or more sustained AI projects per year and an engineering org that can absorb the hire.
    Wo es gewinnt
Long-term knowledge accumulation, deep integration with internal teams, no recurring engagement cost.
    Wo es verliert
Recruiting cycle is months, on-cost is real (salary + benefits + manager time + tools + insurance), the engineer is idle between projects.

How to pick

Write the question first. Is the answer a project, hours, a fte, or an equity arrangement? That answers most of the shortlist.

If you want a workflow live in your operations with governance included, and you don't have an internal team to manage contractors: an AI consultancy that implements and trains (Stennir).

If you want senior engineer hours that your team will direct: a talent network (Tribe AI).

If you want a transformation roadmap signed by a name your board recognizes: a top-end strategy firm.

If you want a multi-year program staffed across hundreds of seats: a large system integrator.

If you'll sustain three or more projects per year: hire in-house.

Red flags to watch for in any AI consultancy

Scope changes during the engagement (change orders for things you assumed were in scope). Code ownership is "we'll discuss" rather than spelled out in the contract. Governance is sold as a separate workstream rather than included. The team that sells isn't the team that ships. "ai-only" claims with no transparency about what's automated and what's human.

The right way to use this list

This is not a ranking. Each option serves a different shape of buyer. Shortlist two or three from the relevant category, ask each to scope the same problem on a discovery call, then compare what each one writes down. The differences become obvious once you see how each frames the engagement.

Fazit

Wo wir passen und wo nicht

Wir sind

Honest about who each option serves, including ones we're not.

Wir sind nicht

A self-promotion list. If the in-house hire is right for you, the hire is right for you.

Fragen

Fragen, die Käufer stellen

Why isn't [vendor x] on this list?

We kept the list to options buyers actually shortlist against each other at mid-market and enterprise scale. For the long tail (productized agencies, offshore dev shops, freelance marketplaces), ask each to scope the same problem on a call, as described above.

What does each cost?

Almost nobody in this category publishes a price list. Cost depends on shape (project vs hours vs fte vs equity), scope, and seniority. Ask each on a discovery call.

Can Stennir help me run this comparison?

Yes. Book a 30-minute call and we'll write down what we'd propose and what we wouldn't. If another option is a better fit, we'll say so. You can also take the free AI readiness assessment first.

30 Minuten. Wir schreiben auf, was wir empfehlen würden, auch wenn eine andere Option besser passt.
